If you've asked three custom software development companies for a quote and gotten three wildly different numbers, that's normal, not a sign someone's overcharging or lowballing you.

Custom software pricing depends on variables that don't show up in a one-line estimate: how many systems you're integrating with, how senior the team building it is, where that team is based, and how much of the spec is actually settled before anyone writes code. Here's how the pricing actually breaks down, and how to get a number you can trust.

What Drives the Cost

Scope is the obvious driver, but it's the specific components inside scope that move the number most.

Third-party integrations (payment processors, CRMs, shipping APIs, accounting systems) each add discovery time, testing time, and ongoing maintenance risk, especially when the third party's documentation is incomplete or their API changes without much notice.

A project with four or five integrations will consistently cost more than a similarly-sized app with none, regardless of how simple the core product feels.

Compliance requirements are the next big lever.

HIPAA for anything touching health data, SOC 2 for B2B SaaS selling into enterprise, PCI DSS for handling payment card data directly rather than through a processor: each of these adds architecture decisions, audit logging, access control work, and often a formal review cycle that a non-regulated project skips entirely.

Founders sometimes discover this requirement mid-build rather than at the start, which is expensive; it's far cheaper to design for it from day one.

Team seniority changes the number in both directions. A senior engineer costs more per hour but often finishes faster and produces less rework, particularly on architecture decisions that are painful to unwind later.

Data model complexity is a quieter driver that's easy to miss when you're scoping from the outside.

An app with a handful of straightforward objects (users, posts, comments) is a fundamentally simpler build than one with layered permissions, multi-tenant data isolation, or workflows that need to stay consistent across several related records at once.

Two apps that look similar from a screenshot can have very different underlying engineering effort, and that gap shows up directly in the quote.

Fixed-Scope vs. Time & Materials

These are the two dominant pricing models, and each fits a different situation.

Fixed-scope means you agree on a defined set of features and a defined price before work starts. It's appealing because it caps your financial risk. You know the number going in.

It works best when the spec is genuinely settled: you know what you're building, the requirements aren't likely to shift, and you're willing to trade some flexibility for budget certainty.

The tradeoff is that any change after the contract is signed usually triggers a change order, which can feel adversarial if expectations weren't set clearly upfront, and vendors sometimes pad fixed quotes to cover the risk of scope creep they can't yet see.

Time & materials (T&M) means you pay for actual hours worked, with the scope allowed to evolve as you learn. It fits early-stage products where requirements are still being validated, or projects where discovery reveals things you couldn't have specified in advance.

The tradeoff is less budget predictability; you need a team you trust to work efficiently and communicate honestly about hours, since there's less built-in pressure to stay lean.

How to Get an Accurate Quote

The single biggest lever you control is how well-defined your requirements are before you ask for a number, and this matters more than most founders expect going in.

A one-paragraph description of "an app like Uber but for X" will get you a wide, hedged estimate, because the vendor has to price in the uncertainty.

A written scope, covering core user flows, must-have integrations, target platforms, and any compliance requirements you already know about, gets you a tighter, more honest quote.

It's also worth asking directly about where the team is based and why, since this is one of the more legitimate reasons quotes vary. Developer rates in India typically run $15–$65/hour, compared with roughly $100–$149/hour at a typical Western agency.

That gap is real and it isn't a quality signal by itself (it reflects cost of living and market rates, not necessarily skill level), but it does mean two quotes for the same scope can differ by three or four times depending entirely on team location.

The honest question to ask any vendor is not "why are you cheaper" or "why are you more expensive," but who specifically will be working on your project, what their experience is, and how communication and time zone overlap will actually work day to day.

Finally, ask what happens after launch. A quote that only covers initial build and says nothing about maintenance, hosting, or the inevitable round of post-launch bug fixes is an incomplete picture of your real first-year cost.

Most software needs ongoing attention after it ships: dependency updates, bug fixes as real users hit edge cases nobody tested for, small feature requests that come out of actual usage.

A vendor who doesn't mention any of this either hasn't thought that far ahead or is leaving it out of the number on purpose.

It's also fair to ask for the quote broken down by phase rather than as one lump sum: discovery and design, core build, integrations, testing, and launch.
